There Are 22 People In The Room. You Are Not One Of Them.

High-pressure industrial compressor

Your best contact at a customer is not really your customer.

They are your salesperson. The one who has to walk into a meeting you will never attend, sit across from a finance director who has never heard of you, and argue your case using whatever you gave them.

Most industrial firms have never once thought about that meeting. It is the meeting where the work gets won or lost.

The room quietly filled up

Forrester published The State Of Business Buying, 2026 in January. One number in it should stop every industrial leader cold. The average business buying decision now involves 13 internal stakeholders and nine external influencers. Twenty-two people. For complex or strategic purchases, more again.

That is not a buyer. That is a committee, a couple of consultants, a procurement lead and someone's mate who used to work at your competitor.

Forrester also found 94% of business buyers now use AI somewhere in the journey, and procurement acts as a decision maker in 53% of buying cycles, involved from the start rather than wheeled in at the end to squeeze your margin.

So the shortlist gets built without you. Then twenty-two people argue about it without you.

And most of that room is fighting

Gartner surveyed B2B buyers and found that 74% of buying teams show what they call unhealthy conflict during the decision process. Conflicting objectives. Disagreement on the right course of action. People getting overruled by someone outside the room entirely.

Buying groups that do reach consensus are 2.5 times more likely to say the decision was a high-quality one.

Read that as an industrial leader and it gets very simple. You are not trying to convince a person. You are trying to end an argument.

The bit that will surprise you

Here is where the standard marketing advice fails industrial firms badly.

Everyone tells you to personalise. Speak to the engineer as an engineer. Speak to the ops manager as an ops manager. Tailor everything to the persona.

Gartner found that content built for individual-level relevance had a 59% negative impact on buying group consensus. It actively creates conflict. Give five people five different reasons to buy and you have just handed them five different arguments to have.

Content built for buying-group relevance, the kind that helps the room understand each other's positions, lifted consensus by 20%.

Translation: one story, told plainly enough that a plant engineer, a finance director and a procurement officer can all repeat it without changing a word.

That shared story is what industrial branding is really for.

What the good ones actually build

Look at Atlas Copco. They will run a free Energy Performance Check on your compressed air system and hand you a report. Their own published material makes the argument before a rep opens their mouth: compressed air can be up to 40% of a factory's electricity bill, and optimisation can cut that by up to 30%. Drop the pressure band by one bar and consumption falls 7%. Older systems leak up to 20% of the air they make.

Those are not compressor specs. Those are the sentences a maintenance manager needs to survive a budget meeting.

Grundfos does the same with pumps. Their Energy Check reads off nameplate data for a fast estimate. A full Energy Audit goes deep. Either way the customer walks out holding a document showing current annual energy consumption, forecast savings and payback time. Grundfos publishes that customers commonly cut pump energy use by 40 to 60%, with payback typically inside one to three years.

Nobody argues with a payback period. That is the entire point. The brand did the arguing before the meeting started.

Then there is Caterpillar, who have spent decades refusing to fight on sticker price. Cat and its dealers push owning and operating cost instead, backed by a total cost of ownership calculator and a Value Simulation Tool that factors in application, idle time and load size. It drags the fight away from a number only procurement cares about and onto a number procurement and operations can agree on together.

Three different sectors. Same move every time. Give the champion a weapon.

The forwarding test

Take your capability statement, your homepage, your last proposal. Now picture it forwarded to a finance director who has never met you, subject line "thoughts?"

Does it survive?

Most industrial marketing does not. It is written to impress someone who already knows what a spindle tolerance is. It carries no number a CFO can use, no sentence an ops manager can repeat, and no reason a sceptical outsider should not just pick the cheaper quote.

Three things you can fix this month.

One. Find your one number. Uptime, payback, scrap rate, lead time, whatever you genuinely beat your competitors on. Put it in the brand, not just in the sales call.

Two. Name your process. If your quality system, install method or service programme has no name, it cannot be repeated in a room you are not standing in.

Three. Build one page that answers the whole room. Not five persona pages. One page that says what you do, what it costs them to not do it, and what it saves.

A brand is your first sales rep. In 2026 it is also the only one allowed in the room.
